OEM vs Aftermarket vs Refurbished: The Excavator Parts Showdown

If you own or operate earthmoving equipment, you've probably had this conversation.

Something breaks.

You need a replacement part.

You phone the dealer.

The quotation arrives.

You sit quietly for a few seconds.

Then you say:

"There has to be another option."

Usually, there is.

In the excavator parts world, you generally have three choices:

New OEM.

New aftermarket.

Used or refurbished OEM.

And here's the thing:

There isn't one option that is always the winner.

Each has its place.

The trick is knowing which one makes sense for the machine, the component and your particular situation.

At Vikfin, we've spent years working with all three. And we've learned that buying excavator parts is less about finding the cheapest price and more about understanding value, risk and downtime.

So let's put the three options in the ring.


Round One: New OEM

Let's start with the heavyweight champion.

OEM — Original Equipment Manufacturer.

This is the component supplied by the manufacturer or produced to the manufacturer's original specification.

Think Caterpillar.

Komatsu.

Volvo.

Hitachi.

Doosan.

JCB.

And the rest.

There is an obvious advantage.

You know what you're getting.

The component was designed for the machine.

It should meet the manufacturer's engineering specifications.

Compatibility is generally straightforward.

And, assuming you are buying from an authorised source, you have a clear supply chain and warranty structure.

Sounds perfect.

So what's the problem?

Price.

Sometimes the price is completely justified.

Sometimes it isn't.


The New OEM Price Problem

Let's say your excavator needs a component that costs R150,000 from the dealer.

You could buy it.

And perhaps that's exactly what you should do.

But you need to ask yourself:

What is the machine worth?

If you've got a relatively new excavator worth several million rand, putting a new OEM component into it may make perfect sense.

But what if you've got a 15-year-old excavator worth R700,000?

Does it make economic sense to put a R150,000 component into it?

Maybe.

Maybe not.

This is where the age and value of the machine become important.

A part doesn't exist in isolation.

It exists inside an economic system.


Round Two: New Aftermarket

Enter the challenger.

Aftermarket.

The aftermarket industry has exploded over the last few decades, particularly with manufacturers in Asia producing replacement components for almost every major excavator brand.

The biggest attraction is obvious:

Price.

An aftermarket component can sometimes cost dramatically less than the OEM equivalent.

And that's not necessarily a bad thing.

There are some excellent aftermarket manufacturers producing very good components.

But there is also a huge variation in quality.

And that's where things get interesting.


Not All Aftermarket Is Created Equal

This is one of the biggest misconceptions in the industry.

People talk about "aftermarket" as though it is one thing.

It isn't.

There are excellent aftermarket manufacturers.

There are mediocre ones.

And there are some products that you wouldn't want anywhere near your excavator.

The challenge for the buyer is figuring out which is which.

A photograph on Alibaba doesn't tell you much.

Neither does a shiny brochure.

And "OEM quality" printed on a box isn't exactly a certification.

The real questions are:

Who manufactured it?

What materials are being used?

What are the tolerances?

What bearings are being used?

What seals?

What testing is done?

What's the failure rate?

What warranty is offered?

And most importantly:

Who is standing behind it if it fails?


Round Three: Refurbished OEM

And now we get to the category we know particularly well.

Used OEM.

Or, where necessary:

Refurbished OEM.

The basic idea is simple.

An excavator reaches the end of its economic life.

Perhaps it's too old.

Perhaps it has been damaged.

Perhaps repairs are no longer commercially viable.

Perhaps the owner simply wants to replace it.

But that doesn't mean every component on the machine is finished.

Far from it.

A final drive might still have plenty of life.

A slew motor might be perfectly serviceable.

A hydraulic cylinder might need nothing more than seals and bushes.

An engine might be in excellent condition.

A valve bank might be worth considerably more than the machine's scrap value.

So instead of throwing all that engineering into the scrap bin, companies like Vikfin recover it.

Why Used OEM Can Be So Attractive

The biggest advantage is obvious:

Price.

A good used OEM component can cost a fraction of a new OEM component.

But price isn't the only advantage.

You also get the benefit of proven engineering.

That component has already been designed, manufactured and used successfully in the machine.

It isn't an experiment.

It isn't a generic component hoping to replicate the original.

It's the original.

The question becomes:

What condition is it in?

And that's where the quality of the supplier becomes critically important.


Used Doesn't Mean "Pull It Out and Hope"

There's a massive difference between used and refurbished.

Used means:

"We took it off a machine."

Refurbished means:

"We inspected it, assessed its condition, repaired what needed repairing and are prepared to stand behind what we're selling."

That distinction matters.

A final drive shouldn't simply be removed from a dead excavator, wiped down and advertised.

It should be assessed.

A hydraulic cylinder should be inspected for wear.

A slew motor needs proper evaluation.

An engine needs testing.

And components should be matched carefully to the machine and application.

That's the difference between buying cheap and buying value.


So Who Wins?

Let's score them.

New OEM

Quality: ⭐⭐⭐⭐⭐Compatibility: ⭐⭐⭐⭐⭐Price: ⭐⭐Risk: ⭐Availability: ⭐⭐⭐

Excellent for newer machines, critical components and situations where maximum certainty justifies the price.

New Aftermarket

Quality: ⭐⭐ to ⭐⭐⭐⭐⭐Compatibility: ⭐⭐⭐⭐Price: ⭐⭐⭐⭐⭐Risk: ⭐⭐ to ⭐⭐⭐⭐Availability: ⭐⭐⭐⭐

Potentially excellent value—but supplier selection is absolutely critical.

Refurbished OEM

Quality: ⭐⭐⭐⭐ to ⭐⭐⭐⭐⭐Compatibility: ⭐⭐⭐⭐⭐Price: ⭐⭐⭐⭐⭐Risk: ⭐⭐ to ⭐⭐⭐Availability: ⭐⭐⭐⭐

Potentially the sweet spot for older machines, particularly where the component has been properly inspected and refurbished.


The Winner Depends on the Machine

Here's where we think the conversation needs to change.

There shouldn't be a universal answer.

Imagine three excavators.

Excavator A

A two-year-old machine worth R4 million.

It needs a hydraulic pump.

Would we recommend a cheap unknown aftermarket pump?

Probably not.

The value of the machine and the potential consequences of failure make new OEM a very attractive proposition.

Excavator B

A 12-year-old excavator worth R1 million.

It needs a final drive.

Suddenly a good refurbished OEM unit starts looking very attractive.

Why spend R180,000 if you can get a properly inspected OEM component for R70,000?

Excavator C

A 20-year-old machine worth R400,000.

It needs a component that costs R120,000 new.

Now the calculation becomes even more interesting.

Perhaps a good aftermarket component makes sense.

Perhaps a used OEM component.

Perhaps rebuilding the existing component is the answer.

Or perhaps the machine simply isn't worth repairing.

That's the reality of earthmoving equipment.

There is no one-size-fits-all answer.


The Fourth Option Nobody Talks About

There's actually another option.

Repair what you've already got.

Sometimes the best component isn't new OEM, aftermarket or used OEM.

It's the component currently sitting on your machine.

A hydraulic cylinder may need a new seal kit.

A cylinder rod may be repairable.

A slew motor may be rebuildable.

A final drive may have specific components that can be replaced rather than replacing the entire unit.

This is where experience matters.

Before buying a replacement component, ask:

Can the existing one be economically repaired?

Sometimes the answer will be yes.

Sometimes it will be no.

But it's worth asking.


The Real Question Is Risk vs Reward

When you're buying excavator parts, you're essentially buying risk.

New OEM generally carries the lowest risk—but usually the highest price.

Aftermarket can offer exceptional value—but quality can vary enormously.

Used OEM can offer an excellent combination of price, engineering and compatibility—but condition and supplier quality are critical.

So you're really balancing:

Price × Risk × Downtime × Expected Life

That's the calculation that matters.

Not simply:

"Which quotation is cheapest?"


And Then There's Downtime

We've written about this before, but it deserves repeating.

A machine that isn't working is costing you money.

Suppose your excavator generates R10,000 a day.

An aftermarket component costs R50,000.

A refurbished OEM component costs R70,000.

The aftermarket unit is available in three days.

The OEM unit is available tomorrow.

Suddenly the R20,000 price difference doesn't look so significant.

If getting the OEM component fitted one day earlier saves R10,000, you've already halved the apparent difference.

And if the cheaper component fails six months later?

The economics become even uglier.

The cheapest part isn't necessarily the cheapest solution.


What Should You Ask Your Parts Supplier?

Before buying any significant excavator component, ask a few simple questions.

Is it OEM or aftermarket?

If aftermarket:

Who manufactured it?

Where was it manufactured?

What is the warranty?

What testing has been done?

If used OEM:

What machine did it come out of?

What condition is it in?

What has been refurbished?

Has it been tested?

What warranty do you offer?

And perhaps the most important question:

If it fails, who is going to answer my phone?

Because a warranty is only as good as the person standing behind it.

Which one will get me back to work fastest?

Which one has the lowest probability of failure?

Which one gives me the best expected life?

What happens if it fails?

What's the warranty?

And ultimately:

Which one gives me the lowest total cost of ownership?

That's the number that matters.


The Verdict

So, who wins the great excavator parts showdown?

New OEM wins on certainty.

Aftermarket wins on potential price and, with the right manufacturer, can offer excellent value.

Refurbished OEM wins on the combination of genuine engineering, affordability and availability.

But there is no universal champion.

The winner is the option that makes the most economic sense for your machine, your application and your circumstances.

That's why we don't believe in simply selling parts.

We believe in helping customers make better decisions.

Because sometimes the smartest thing you can put into an old excavator is a brand-new OEM component.

Sometimes it's a quality aftermarket component.

And sometimes it's a 15-year-old OEM component that has been properly inspected, refurbished and given another few thousand hours of useful life.

The clever money doesn't automatically buy new.

And it doesn't automatically buy cheap.

It buys value.
