The Most Expensive Excavator Part Is the One You Don’t Buy

There is a strange psychological trap in the earthmoving industry.

We worry obsessively about the price of parts.

We negotiate.

We get three quotations.

We phone another supplier.

We ask for a discount.

We try to save R5,000 on a hydraulic component.

And all the while, there is a much bigger number sitting quietly in the background:

The cost of having the excavator doing absolutely nothing.

Because the most expensive excavator part isn't necessarily the one with the biggest price tag.

Sometimes, it's the part you don't buy.


An Excavator Doesn't Make Money Sitting Still

Let's imagine you own a 20-ton excavator.

It is financed.

It has an operator.

It has insurance.

It has tyres or tracks.

It has to be serviced.

It has to be transported to site.

And, most importantly, it is supposed to be earning money.

Then something breaks.

Perhaps it's a final drive.

Perhaps a slew motor.

Perhaps a hydraulic cylinder.

Perhaps a valve bank.

Perhaps something as seemingly insignificant as a wiring loom.

The machine stops.

And suddenly the conversation changes.

You aren't asking:

"How much does the part cost?"

You're asking:

"How quickly can you get me back to work?"

That is a much more important question.


The Downtime Calculation Nobody Wants to Do

Let's make the numbers simple.

Suppose your excavator is generating R10,000 per working day.

It breaks on Monday.

You spend two days looking for a part.

You spend another three days comparing prices.

You eventually find the cheapest component.

But it takes another week to arrive.

By the time the excavator is repaired, you've lost perhaps two weeks of production.

That's:

10 working days × R10,000 = R100,000

Now imagine you saved R15,000 by buying the cheaper component.

Congratulations.

You saved R15,000 on the part and potentially lost R100,000 in revenue.

That's not saving money.

That's winning the procurement battle while losing the war.


Your Excavator Has a Daily Burn Rate

Even if the machine isn't producing revenue directly, it still costs you money.

Think about:

  • Finance repayments

  • Insurance

  • Depreciation

  • Operator wages

  • Yard costs

  • Interest

  • Management overhead

  • Lost utilisation

  • Transport commitments

  • Customer penalties

  • Lost future work

The machine doesn't stop costing you money just because it stops working.

In fact, that's precisely when it becomes most expensive.

You have a very large asset sitting on the balance sheet and generating precisely zero.

That is a terrible investment.


The R50,000 Part That Saves You R200,000

Here's where the economics of used OEM parts become particularly interesting.

Imagine your excavator needs a final drive.

A new OEM replacement costs R180,000.

A new aftermarket unit costs R95,000.

A refurbished OEM unit costs R55,000.

On the surface, the R55,000 option looks like the obvious choice.

But that's not actually the calculation.

The real calculation is:

Part price + delivery time + installation + expected reliability + cost of failure + downtime.

Suppose the refurbished OEM unit is available immediately.

You can install it tomorrow and get the machine back into production.

That R55,000 part might save you tens or hundreds of thousands of rand in lost production.

Suddenly, the part isn't an expense.

It's an investment in uptime.


Cheap Parts Can Be Very Expensive

This is where we need to be careful.

We're not saying the cheapest part is always the best part.

Quite the opposite.

A cheap component that fails after three months can be incredibly expensive.

You then have:

  1. The original purchase price.

  2. Labour to remove the failed component.

  3. Labour to install the replacement.

  4. Transport costs.

  5. Another period of downtime.

  6. Potential damage to other components.

  7. Another lost production period.

The R30,000 saving you thought you achieved has suddenly become a R100,000 problem.

That's why price and value aren't the same thing.


Used OEM Can Change the Equation

This is one of the reasons we believe there is such a strong case for good-quality used OEM components.

The Cost of Waiting

Here's something else that often gets overlooked.

The price of a component isn't just measured in rands.

It's also measured in days.

A component that costs R50,000 and arrives tomorrow can potentially be worth more to you than a component that costs R35,000 and arrives in three weeks.

Because those 20 days have a value.

If your excavator generates R10,000 a day, those 20 days potentially represent:

R200,000.

The difference between the two components is R15,000.

The difference between having a working machine and a broken machine could be R200,000.

This is why availability is a financial variable.

It isn't simply a logistics issue.

The contractor has a choice.

Option A

Spend R70,000 on a component that is available immediately.

The machine is back at work within 48 hours.

Option B

Spend R50,000 on another component that takes three weeks to arrive.

At R10,000 of lost production per day, the additional downtime could cost:

15 working days × R10,000 = R150,000.

The "cheaper" component has potentially cost the business an extra R130,000.

And that's before considering the knock-on effects.

Maybe another machine has to be hired.

Maybe the project falls behind.

Maybe the client isn't happy.

Maybe the operator has to be paid regardless.

Maybe the contractor loses the next job because the machine isn't available.

The spreadsheet rarely captures all of this.

Reality does.


Don't Confuse Cost With Price

This is perhaps the most important lesson.

Price is what you pay for the part.

Cost is what the entire decision costs your business.

Those aren't the same thing.

A R20,000 part can be expensive.

A R100,000 part can be cheap.

It depends entirely on what happens after you buy it.

That's why the smartest plant owners don't necessarily ask:

"What's your cheapest price?"

They ask:

"What's the best way to get this machine working again?"

That is a completely different conversation.


Sometimes the Right Answer Is to Buy New

And we're going to say something that might surprise you.

Sometimes the right answer is:

Buy the new part.

If a new OEM component is available immediately, competitively priced and offers the lowest overall risk, then that's what you should buy.

But only when it is working.

A R2 million excavator sitting in your yard is not an excavator.

For practical purposes, it's a very large orange paperweight.

And paperweights don't pay finance instalments.
