Why the cheapest excavator part can sometimes cost you the most money

Let's play a little game.

You're sitting in your office.

Your excavator is dead.

Your site manager is phoning every 15 minutes.

Your operator is standing around drinking coffee.

Your customer wants to know why nothing is happening.

And your mechanic has just told you that you need a replacement final drive.

You start making calls.

Supplier number one:

R68,000.

Supplier number two:

R61,500.

Supplier number three:

R50,000.

Bingo.

You have found the bargain.

You congratulate yourself on being a ruthless procurement machine.

You've saved R18,000.

Or have you?

Because there is one small problem.

The R50,000 part takes two weeks to arrive.

The R68,000 part is sitting in a warehouse and can be delivered tomorrow.

Suddenly, that R18,000 saving looks a little less impressive.

And this is where we get to one of the most expensive misunderstandings in the earthmoving industry:

The price of the part is not the cost of the repair.


Let's talk about the elephant in the workshop

When an excavator breaks, everybody immediately wants to know:

“How much is the part?”

It's understandable.

Money matters.

Margins are tight.

Cash flow matters.

Nobody wants to pay R100,000 for something they can buy for R70,000.

But here's the problem.

The component is only one part of the equation.

Your excavator is a production asset.

Its entire purpose is to turn diesel, labour, depreciation and capital into productive output.

When it stops working, the economics change immediately.

The machine doesn't stop costing you money because the engine has stopped running.

Quite the opposite.

A dead machine can become an incredibly expensive machine.


Let's look at our R50,000 bargain

Imagine your excavator produces R10,000 worth of productive output per working day.

You have two options.

Option A

Replacement component:

R50,000

Delivery:

10 working days

Option B

Replacement component:

R68,000

Delivery:

1 working day

At first glance, Option A looks like the obvious winner.

You're saving:

R18,000.

But now let's include downtime.

Option A means approximately nine additional working days of downtime.

At R10,000 per day:

R90,000 of lost production.

Option B costs R18,000 more for the component but gets the machine working nine days sooner.

So, ignoring other costs for the moment:

Option A

R50,000 part

  • R90,000 additional downtime

= R140,000

Option B

R68,000 part

  • R10,000 downtime

= R78,000

The “cheap” part has just cost you R62,000 more.

Congratulations.

You saved R18,000 and lost R62,000.

That's not procurement. That's expensive arithmetic.


And here's where it gets even worse

The R10,000 per day example might actually be conservative.

What if your excavator is working on a major bulk-earthworks project?

What if it is feeding a crusher?

What if it is loading trucks?

What if it is part of a production chain where three other machines depend on it?

What if your client is paying you based on production rather than simply having the machine sitting on site?

Now the cost of downtime isn't necessarily R10,000 a day.

It could be considerably more.

And suddenly the difference between a R50,000 component and a R68,000 component becomes almost irrelevant.


The hidden costs nobody puts on the quotation

This is the bit that gets forgotten.

When someone quotes you for a replacement excavator component, you see a nice clean number.

R50,000.

Lovely.

But the machine doesn't care about the quotation.

It cares about getting fixed.

The real cost can include:

The part

Obviously.

Freight

Getting it from wherever it is to wherever your excavator happens to be dying.

Labour

Removing the failed component and installing the replacement.

Oils and consumables

Because excavators have an irritating habit of requiring fluids.

Recovery

If the machine isn't where your workshop can conveniently reach it.

Transport

People and equipment still need to get to site.

Lost production

The big one.

Operator costs

Your operator doesn't necessarily disappear just because the excavator does.

Site overheads

The site doesn't necessarily shut down its expenses because your machine has decided to have a nervous breakdown.

Replacement equipment

You may have to hire another machine to keep the job moving.

Contractual consequences

Depending on the contract, delays can have financial consequences.

Secondary damage

A failed component left too long can sometimes turn a manageable repair into a much bigger one.

And then there is perhaps the most frustrating cost of all:

The cost of getting the wrong part.



The wrong part is the ultimate bargain

This deserves its own section.

Because we've all seen it.

Someone finds an excavator component online.

The photograph looks right.

The description looks right.

The price looks fantastic.

Someone asks:

“Will this fit a Komatsu PC350?”

The answer comes back:

“Yes, sir.”

Excellent.

Order placed.

Part arrives.

Machine gets stripped.

The old component comes out.

The new one goes in.

And then somebody notices that it doesn't actually fit.

Perhaps the mounting holes are different.

Perhaps the hydraulic configuration is different.

Perhaps the gear ratio isn't correct.

Perhaps it is for a different serial-number range.

Perhaps the component is technically for the same model but a different machine configuration.

Now what?

Send it back.

Order another one.

Wait again.

Pay the mechanic again.

Lose another few days.

And suddenly that wonderfully cheap part has become a remarkably efficient way of converting cash into frustration.


Compatibility is worth money

This is why excavator parts aren't like buying a packet of screws at the hardware store.

“It's a PC350” isn't always enough information.

Model numbers matter.

Serial numbers matter.

Machine configuration matters.

Part numbers matter.

Application matters.

Specifications matter.

Sometimes even the history of the machine matters.

A good excavator-parts supplier should understand this.

They shouldn't simply ask:

“How much money do you want to spend?”

They should be asking:

“Exactly what machine are we dealing with?”

Because getting the right component first time can be worth considerably more than the difference between two quotations.


The most expensive part is the one that doesn't solve the problem

This is one of the simplest rules in the parts business.

A R100,000 component that solves your problem can be cheaper than a R60,000 component that doesn't.

That's because you're not buying metal.

You're buying an outcome.

You want:

Machine repaired.

Machine working.

Production resumed.

Customer happy.

Money being made again.

Everything else is secondary.


So what should you actually compare?

Instead of comparing only component prices, compare the total solution.

Ask each supplier:

1. What exactly am I getting?

Used OEM?

Refurbished OEM?

Aftermarket?

New?

What condition is it in?

2. Is it definitely compatible?

Don't accept “probably.”

Get the machine details checked.

3. Is it actually in stock?

Not:

“We can get one.”

Ask:

“Do you physically have one available?”

There is a considerable difference.

4. When can it arrive?

Not:

“Three to five days.”

Ask:

“When will it be at my workshop/site?”

5. What happens if it doesn't fit?

This is an important question.

6. What does installation involve?

You want to understand the full labour requirement.

7. What is my actual downtime exposure?

This is the number that should influence the decision.


Cheap is a number.

Expensive is an outcome.

This is perhaps the most important point of the entire article.

A R50,000 component isn't cheap simply because it costs R50,000.

And a R80,000 component isn't expensive simply because it costs R80,000.

The price tells you what the supplier wants you to pay.

It doesn't tell you what the repair will ultimately cost your business.

Imagine two excavator owners.

The first spends R50,000 on a component and waits ten days.

The second spends R80,000 and has his machine running tomorrow.

Who bought the expensive part?

You can't answer that question without knowing what each machine was costing its owner while it stood still.

That's the point.


There is another trap: the “cheap” supplier

Let's be brutally honest.

Sometimes the cheapest quotation is cheap for a very good reason.

The supplier might have:

  • Older stock

  • Unknown component history

  • Poor refurbishment standards

  • No real technical knowledge

  • Slow logistics

  • Weak after-sales support

  • No meaningful warranty

  • No understanding of the application

That doesn't mean the cheapest supplier is always bad.

Far from it.

There are excellent bargains in the used and refurbished OEM market.

But price alone tells you almost nothing about value.

You need to understand what you are actually buying.


Used doesn't mean cheap rubbish

This is particularly relevant to Vikfin.

There is a persistent idea that if something is used, it must be inferior.

That's nonsense.

A properly selected used OEM component can make excellent economic sense.

The original manufacturer designed and built it for that machine.

It has already demonstrated that it can do the job.

The question becomes:

What condition is it in?

And:

What is the cost-effective way of putting that component back into productive service?

Sometimes that means used OEM.

Sometimes refurbished OEM.

Sometimes aftermarket.

Sometimes new.

There isn't a religious war here.

There is simply a business decision.

What is the best solution for this particular machine?


Your excavator doesn't know what you paid for the part

Think about that for a second.

Your excavator doesn't care whether the final drive cost R50,000 or R80,000.

It doesn't care whether you bought it from a multinational, a guy in a warehouse in Benoni or someone you found on the internet at 2am.

It has one requirement:

Does it work?

And your customer has an even simpler requirement:

Is the machine producing?

That's the real test.

If it's the correct component, available immediately, properly matched to the machine and capable of getting that excavator back into production, R50,000 could be a bloody good deal.

But if the R50,000 part takes ten days to arrive, isn't quite right and creates another week of headaches?

It wasn't cheap.

It was merely cheap on paper.

And paper doesn't dig trenches.

Excavators do.


Stop buying parts. Start buying uptime.

The next time your excavator breaks, don't ask only:

“How much is the part?”

Ask:

“What is the total cost of getting this machine back to work?”

Because that is the number that matters.

The cheapest component isn't necessarily the cheapest solution.

The most expensive component isn't necessarily the most expensive solution.

And the cheapest supplier isn't necessarily the supplier who saves you the most money.

Your excavator is a production asset.

Treat it like one.

Calculate the cost of the downtime.

Calculate the risk.

Calculate the delivery time.

Calculate the compatibility.

Then calculate the part price.

In that order.

Because when the machine is sitting dead, every hour is another invoice you don't get to send.

And that R18,000 you saved on the part?

It might just be the most expensive money you ever saved.
