The R500,000 Excavator That Cost Its Owner R1 Million

It looked like a bargain.

The excavator was advertised at R500,000.

The machine looked reasonably good.

The seller was motivated.

The buyer had been looking for a machine for weeks.

So he bought it.


Six months later, he had spent nearly another R500,000 keeping it alive.


Suddenly, his R500,000 excavator had become a R1 million excavator.


And here's the uncomfortable truth:


It wasn't necessarily a bad purchase.


The problem was that he had only calculated the purchase price.


He hadn't calculated the cost of ownership.


And when you're buying used earthmoving equipment, that distinction can be worth hundreds of thousands — sometimes millions — of rand.


The Price Tag Is Not the Price

Let's say you're shopping for a 20-tonne excavator.

You find three machines.


Machine A

R500,000


Machine B

R800,000


Machine C

R1.1 million

Which one is cheapest?


Most buyers instinctively say:

Machine A.


But that's not necessarily true.


Suppose Machine A needs:

  • R150,000 in undercarriage work

  • R100,000 in hydraulic repairs

  • R80,000 in electrical repairs

  • R70,000 in cooling-system work

  • R50,000 in miscellaneous repairs

You've now spent another R450,000.

Your R500,000 excavator has become a R950,000 excavator.

And we haven't even included downtime.

That's when things get interesting.


The Cost Nobody Puts on the Invoice

Imagine that your excavator is used in a plant-hire operation.


It generates R6,000 per day.


The machine breaks down.


It takes two weeks to diagnose the problem.


The required component is difficult to source.


The machine sits idle for another two weeks.


You've now lost roughly a month of production.


At R6,000 per day, that's approximately:


R180,000 of lost revenue.


Suddenly the “cheap” excavator doesn't look quite so cheap.


And this is the number that buyers frequently ignore.


Downtime is a cost.


Sometimes it's the biggest cost of all.


The Five Costs of an Excavator

When evaluating a used excavator, don't look at one number.


Look at at least five.


1. Purchase price

What you pay to acquire the machine.


2. Initial refurbishment

What you need to spend to get it into productive condition.


3. Ongoing maintenance

What it will cost to keep it operating.


4. Downtime

What you lose when the machine isn't working.


5. Residual value

What the machine will be worth when you eventually sell it.

The real calculation is therefore closer to:


Total Cost of Ownership = Purchase Price + Repairs + Maintenance + Downtime − Residual Value

Suddenly, the R500,000 excavator doesn't look quite as simple.


Cheap Excavators Can Be Expensive Excavators

There is nothing wrong with buying a cheap excavator.


In fact, buying an older machine at the right price can be an exceptionally good investment.


The problem isn't buying cheap.


The problem is buying cheap without understanding why it's cheap.


There is a huge difference.


A machine might be cheap because:

  • The owner needs cash quickly.

  • The machine is old.

  • It has cosmetic damage.

  • The machine has high hours.

  • The machine has been poorly maintained.

  • A major component is failing.

  • The undercarriage is finished.

  • The hydraulics are tired.

  • The engine is approaching overhaul.

  • Parts are difficult to source.

Some of these aren't necessarily deal-breakers.


But they need to be priced into the transaction.


The Excavator Inspection Checklist

Before buying a used excavator, you need to look beyond the paint.


In fact, the paint might be one of the least important things.

Here are some of the areas we would pay attention to.


1. The Engine

Listen to it.

Look for excessive smoke.

Check blow-by.

Check oil pressure.

Look for oil and coolant leaks.

Check the cooling system.

And, importantly, find out whether the engine is still supported and whether replacement components are available.

A machine with a tired engine can become a very expensive machine very quickly.


2. The Hydraulic System

The hydraulics are the excavator.

Check:

  • Hydraulic pump performance

  • Valve bank operation

  • Cylinder leakage

  • Hydraulic hoses

  • Hydraulic oil condition

  • Excessive drift

  • Slow cycle times

  • Abnormal noises

A hydraulic problem can range from a relatively inexpensive hose replacement to an extremely expensive pump or valve-bank problem.

You want to know which one you're dealing with before you buy.


3. The Final Drives

Final drives are particularly important.

Put the machine under load.

Check whether both tracks pull properly.

Listen for abnormal noise.

Look for leakage.

A final drive failure can be an expensive surprise.

And remember:

A machine that drives doesn't necessarily have healthy final drives.


4. The Slew System

Watch the machine slew.

Listen for unusual noises.

Check for excessive play.

Look at the slew bearing.

A worn slew system can turn a seemingly good excavator into a major repair project.


5. The Undercarriage

This is where many cheap excavators reveal their true cost.

Look at:

  • Track shoes

  • Track chains

  • Rollers

  • Idlers

  • Sprockets

  • Track adjusters

A machine can look fantastic from ten metres away while its undercarriage is essentially finished.

And replacing an entire undercarriage can be extraordinarily expensive.


6. The Hydraulic Cylinders

Inspect the boom, dipper and bucket cylinders.

Look for:

  • Pitting

  • Damaged chrome

  • Oil leakage

  • Bent rods

  • Excessive movement

  • Damaged bushes

  • Damaged mounting points

The good news is that hydraulic cylinders are often repairable.

The bad news is that you need to know that before you calculate the purchase price.


7. The Electrical System

Modern excavators can contain a surprising amount of electronics.

But even older machines can have expensive electrical problems.

Check:

  • Wiring harnesses

  • Sensors

  • Alternator

  • Starter

  • Instrumentation

  • Controls

  • ECU systems

A damaged wiring harness can be particularly frustrating because it may not be obvious during a quick inspection.


The Problem With Buying on Appearance

This is one of the biggest mistakes we see.


Someone sees an excavator that looks immaculate.


The panels are straight.


The paint is shiny.


The cab is clean.


The tracks look good.


The owner says:

“It's been very well looked after.”


Fantastic.


But then you start the machine.


The engine smokes.


The hydraulics are slow.


The slew has excessive play.


The final drives are leaking.


And the undercarriage has almost no life left.


Suddenly that beautiful excavator isn't looking so beautiful.


Never buy an excavator with your eyes.

Buy it with your inspection checklist.


The Parts Availability Problem

There's another issue that becomes increasingly important as excavators get older.

Can you actually get the parts?

This is where a cheap excavator can become particularly dangerous.

Imagine buying an old machine for R500,000.


Three months later, a critical hydraulic component fails.

The OEM tells you:

“That part is obsolete.”

Now what?


You may have to search for a used component.


Perhaps one doesn't exist locally.

Perhaps you need to import it.

Perhaps you need to have your existing component refurbished.

Perhaps someone needs to manufacture a replacement.


The machine could sit idle for weeks.


This is why parts availability should be part of your purchasing decision.


Not an afterthought.


The Hidden Value of Popular Machines

This is one reason we like popular excavator models.


If thousands of identical machines are working around the country, there is a much larger ecosystem of:

  • Used parts

  • Dismantled machines

  • Refurbished components

  • Aftermarket alternatives

  • Technical knowledge

  • Mechanics familiar with the model

That can make a huge difference to the lifetime cost of the machine.


A cheap, obscure excavator with no parts ecosystem can ultimately be much more expensive than a more expensive machine with abundant parts availability.


The R500,000 Machine vs the R800,000 Machine

Let's return to our three hypothetical machines.


Machine A

Machine B

Purchase price

R500,000

R800,000

Initial repairs

R300,000

R100,000

First-year downtime

R150,000

R30,000

Total first-year cost

R950,000

R930,000

The R500,000 excavator was cheaper.


But the R800,000 excavator actually cost less during the first year.


And this is before considering the resale value of each machine.


The lesson?


Don't buy the cheapest excavator.

Buy the excavator with the best economics.


Sometimes the Cheap Machine Really Is the Best Machine

We should be clear about something.


This isn't an argument for always buying the more expensive excavator.


Quite the opposite.


There are situations where buying a cheap machine and refurbishing it makes enormous sense.


For example:


Purchase: R400,000Refurbishment: R200,000Total investment: R600,000


If you've now got a reliable 20-tonne excavator worth R900,000, you may have made an excellent investment.


That's the beauty of buying used machinery.


You can create value through refurbishment.


But you need to know what you're buying.


This Is Where Used Parts Change the Equation

This is also where the used OEM parts market becomes extremely interesting.


Let's say your R500,000 excavator needs a final drive.


A new OEM replacement might cost a fortune.


A new aftermarket replacement might be cheaper but may carry different quality and longevity considerations.


A good used OEM final drive could potentially provide a much more attractive solution.


The same applies to:

  • Engines

  • Slew motors

  • Valve banks

  • Hydraulic cylinders

  • Cooling packs

  • Wiring harnesses

  • Tracks

  • Other major components

The availability of quality used OEM components can dramatically reduce the cost of bringing an older excavator back into productive service.


And that can make an older machine economically viable when it otherwise wouldn't be.


The “Repair vs Replace” Decision

Every excavator owner eventually faces the same question:

“Is this machine still worth repairing?”

There isn't a universal answer.

It depends on:


Machine value

What is the excavator worth when operational?


Repair cost

How much will it cost to fix?


Remaining life

How many productive hours can reasonably be expected?


Parts availability

Can you actually maintain the machine going forward?


Downtime

How much money are you losing while it sits?


Replacement cost

What would an equivalent replacement machine cost?


This is why a R200,000 repair isn't necessarily expensive.


If it keeps a R1 million machine working for another five years, it might be excellent value.


Don't Forget the Residual Value

Here's another mistake buyers make.


They calculate:

Purchase price + repairs = cost.


But they forget that they still own an asset.


Suppose you buy an excavator for R600,000.


Spend R200,000 refurbishing it.


You've invested R800,000.


Five years later, you sell it for R450,000.


Your effective capital cost wasn't R800,000.


It was:

R800,000 − R450,000 = R350,000

This is why depreciation and residual value matter when comparing machines.


The Real Question Is Cost Per Productive Hour

Ultimately, the best way to think about an excavator isn't:

“How much does it cost?”

It's:

“How much does it cost me to produce an hour of productive work?”

Imagine two machines.


Machine A

Purchase: R500,000

Repairs: R300,000

Downtime: High

Useful life remaining: 3,000 hours


Machine B

Purchase: R800,000

Repairs: R100,000

Downtime: Low

Useful life remaining: 6,000 hours

Machine A looks cheaper.

Machine B may actually be dramatically cheaper per productive hour.

And that's the number that matters to a contractor or plant-hire operator.


So Should You Buy Cheap or Expensive?

Neither.


Buy intelligently.

A R500,000 excavator can be a brilliant purchase.

A R2 million excavator can be a terrible purchase.

The price tag tells you almost nothing about the economics of the machine.

You need to understand:


Condition.

Parts availability.

Repair costs.

Downtime risk.

Expected remaining life.

Resale value.

And most importantly:

The total cost of ownership.

What condition are the final drives in?

What does the engine look like?

Are parts readily available?

What will it cost to get the machine into reliable working condition?

How much downtime should I expect?

What will it be worth when I'm finished with it?


Because the excavator with the lowest purchase price isn't necessarily the cheapest excavator.


And the excavator with the highest purchase price isn't necessarily the most expensive.


The real winner is the machine that gives you the most productive hours for every rand invested.


And sometimes...

the R500,000 excavator really is the bargain.


You just need to know what you're buying.
