The dealer quotes you R250,000.
You nearly fall off your chair.
So you start shopping around.
Someone offers you an aftermarket unit for R140,000.
Another supplier says they have a used OEM unit for R85,000.
Someone else tells you they can refurbish your existing final drive for R110,000.
Four options.
Four prices.
Four very different propositions.
So which one should you buy?
OEM?
Aftermarket?
Refurbished?
Used?
The answer isn't as simple as many parts suppliers would have you believe.
Because there is no universally “best” excavator part.
There is only the best part for your particular situation.
And understanding the differences can save an excavator owner an enormous amount of money.
Let's Start With the Four Categories
Before we compare them, let's define what we're actually talking about.
1. New OEM
A brand-new component manufactured by the original equipment manufacturer or supplied through the OEM's official parts network.
Think:
Brand new + genuine + expensive.
2. New Aftermarket
A brand-new component manufactured by a company other than the original excavator manufacturer.
Think:
Brand new + alternative manufacturer + generally cheaper.
3. Refurbished OEM
A genuine OEM component that has been used previously but has been inspected, repaired and/or rebuilt to restore its functionality.
Think:
Original component + restoration + second life.
4. Used OEM
A genuine OEM component removed from another machine and sold in its existing condition, subject to whatever inspection and testing the supplier has performed.
Think:
Original component + used + potentially very good value.
Now let's get into the interesting part.
New OEM: The Gold Standard?
Let's be fair.
There is a reason OEM parts are expensive.
The manufacturer designed the excavator.
They designed the component.
They know the engineering tolerances.
They know the hydraulic pressures.
They know the materials.
They know the application.
And when you buy a brand-new OEM component, you're generally getting a component manufactured specifically for that machine.
That's a major advantage.
But there is one problem.
You pay for it.
And sometimes you pay a lot.
When Does New OEM Make Sense?
There are situations where buying new OEM is absolutely the right decision.
For example:
The machine is relatively new.
The machine is still under warranty.
Reliability is absolutely critical.
The component is relatively inexpensive.
The machine has many productive years ahead.
There are no suitable alternatives.
The cost of failure is enormous.
If you're operating a new excavator worth several million rand, saving R20,000 on a critical component may be false economy.
The cheapest part isn't necessarily the cheapest solution.
But what if you're operating a 15-year-old excavator?
That's where things become more complicated.
The Problem With Putting New OEM Parts Into Old Machines
Imagine you've got a 15-year-old excavator.
It's worth R700,000.
You need a hydraulic pump.
The OEM wants R300,000.
That's more than 40% of the value of the machine.
Is that automatically a bad investment?
No.
But it's certainly a question worth asking.
Would you rather:
Spend R300,000 on one new component?
Or:
Spend R100,000 on a good used or refurbished component and keep R200,000 in your bank account?
The answer depends on the machine, the application and the component.

But here's the important point:
“Aftermarket” isn't a quality rating.

There are excellent aftermarket components.

And there are aftermarket components you probably shouldn't put anywhere near your excavator.

The Aftermarket Trap

Aftermarket:

The aftermarket option looks like a no-brainer.
But suppose the aftermarket unit lasts 2,000 hours while the OEM unit lasts 5,000 hours.

The same principle applies to almost every excavator component.
Price isn't the same thing as value.
Refurbished OEM: The Forgotten Middle Ground

A refurbished OEM component starts life as a genuine OEM component.

Does that mean it's scrap?
Not necessarily.

A refurbishment could potentially restore the cylinder to useful working condition.
Why manufacture an entirely new cylinder when the existing OEM cylinder can be restored?

Used OEM: Sometimes the Best Value of All
Then we have the simplest option.
Used OEM.
A component comes off another excavator.
It is inspected.
It is assessed.
It is tested where appropriate.
And if it is in good condition, it gets sold to another excavator owner.
There is no need to rebuild something that doesn't need rebuilding.
And that's an important principle.
Not every used component needs to be refurbished.
Sometimes it's already good.
If a final drive has plenty of life remaining, rebuilding it unnecessarily simply adds cost.
The objective should be:
Buy the best component for the application at the best overall cost.
Not:
Spend as much money as possible.

Let's compare them.

There is no obvious winner.
Each category has circumstances where it makes sense.

Mid-life excavator
Consider:
OEM + aftermarket + refurbished
This is where comparing the alternatives becomes particularly valuable.
Older excavator
Consider:
Used OEM + refurbished OEM + quality aftermarket
You may be able to keep an older but productive machine working at a fraction of the cost of replacing it.
The Application Matters Too
A machine digging trenches on a construction site doesn't necessarily have the same economic requirements as a machine working 24 hours a day in a mine.
Imagine a critical excavator in a mining operation.
If the machine is down, you're potentially losing enormous amounts of production.
In that environment, paying more for a component with a predictable service life may make perfect sense.
Now imagine a farmer using a 15-year-old excavator for occasional earthmoving.
The economics are completely different.
Why spend R250,000 on a component when a good used OEM part costing R80,000 might give you years of useful service?
The right part depends on the job.
The Cost of Failure
Here's another way to look at it.
Suppose you save R100,000 by buying a cheaper component.
Sounds good.
But what happens if it fails six months later?
You now have:

Was it running when dismantled?
Has the component been inspected?
If so, what was inspected?
Has it been tested?
Can the supplier demonstrate that it works?
What exactly is included?
Are all required fittings and accessories included?
Is there a warranty?
If something goes wrong, what happens?
These questions can make the difference between a bargain and a disaster.
The Importance of the Supplier
This is perhaps the biggest lesson of all.

The supplier matters even more.**
A good used OEM component from an experienced supplier can be an excellent purchase.
A terrible used OEM component from an inexperienced supplier can be a nightmare.
The same applies to aftermarket parts.
The manufacturer matters.
The quality-control process matters.
The application matters.
And the person selling you the component needs to understand what they're selling.

A R50,000 component that lasts six months might be expensive.
A R100,000 component that lasts three years might be cheap.
A R250,000 OEM component might be extraordinary value if downtime is costing you R50,000 every day.
And a R70,000 used OEM component might be exactly what a farmer needs for an excavator that works 300 hours a year.
Context matters.

The next time something fails on your excavator, don't automatically accept the first quote you receive.
Ask your supplier:
“What are my options?”
Ask about:
New OEM
Aftermarket
Refurbished OEM
Used OEM
Ask about:
Price
Availability
Condition
Expected lifespan
Warranty
Downtime
Compatibility
Then make the decision based on your machine and your application.
